
Moving to the cloud is rarely just a technical lift. Done well, it reduces cost, increases flexibility and accelerates delivery. Done as an unplanned "lift-and-shift," it can raise your bill, degrade performance and stall for months. The organizations that succeed treat migration as three connected phases — assessment, migration and operations — rather than a one-off move.
Start with assessment, not migration
The most common failure is skipping discovery. Before moving anything, build an inventory of applications and their dependencies, classify data (including anything subject to KVKK or GDPR), and understand each workload's performance and compliance profile. This is what tells you how each application should move.
The 6R/7R migration framework
A disciplined migration assigns every workload a strategy rather than moving all of them the same way:
- Rehost ("lift-and-shift") — move as-is; fast, but leaves cloud-native benefits on the table.
- Replatform — small optimizations during the move (e.g. managed databases) without rewriting.
- Repurchase — replace with a SaaS equivalent.
- Refactor — re-architect for cloud-native (containers, microservices) where the payoff justifies it.
- Retire — decommission what is no longer used.
- Retain — keep on-premises for now (often for compliance or dependency reasons).
- Relocate — the seventh "R": move at the hypervisor level (e.g. VMware to VMware) with minimal change — ideal for fast, low-risk migrations.
The risks that derail projects
- Legacy incompatibility — older systems may not run cleanly in cloud; plan to containerize, refactor, or keep them in a hybrid setup.
- Security and compliance gaps — uncertainty about where regulated data will live can stall everything. Working with a provider offering in-country (e.g. Turkey-located) data centers removes that blocker.
- Cost surprises — consumption pricing can exceed forecasts without governance. Use monitoring and right-sizing from day one.
- Skills gaps — teams unfamiliar with cloud operations struggle post-migration; plan knowledge transfer or managed operations.
- Downtime — poorly sequenced cutovers disrupt the business.
Best practices for a smooth cutover
Use phased or blue/green deployment so systems move without extended outages. Validate each wave in the new environment before shifting traffic. Keep rollback options ready. And treat day-two operations — monitoring, patching, backup, DR and cost optimization — as part of the project, not an afterthought.
